You paid to make the phone ring.

Then you missed it.

That is the whole article, and it is why local SEO and Google Ads feel “inconsistent” for a lot of dentists, lawyers, HVAC shops, and plumbers. The channel worked. The answering did not.

I am not going to invent a magic ROI like “$17,500 of lost jobs versus a $150 answering tool.” I cannot source that comparison, so it does not belong here.

What I can source is ugly enough.

Invoca’s research found 27% of calls to home services businesses are not answered. Their platform data also shows fewer than 3% of callers who get pushed to voicemail leave a message (Invoca). Invoca’s 2026 home services benchmarks found only 52% of callers speak with a person (Invoca 2026 report). A 2022 Invoca buyer study found 62% of consumers will call before making a purchase (Invoca Buyer Experience Report).

So the customer still wants to talk. A large chunk never reach you. Almost none wait on voicemail.

AI missed-call capture is how you stop donating those leads to the next name in the Map Pack.

What “Never Miss a Lead” Actually Means

Three tools get sold as the same thing. They are not.

1. Missed-call text-back

The call hits voicemail or rings out. An SMS fires in seconds:

Hey, this is [Company]. Sorry we missed you. Are you dealing with [AC / a toothache / a leak]? Reply here and we will get you on the schedule.

A human or a model keeps the thread going until someone books or a tech calls.

This is the default I want on every trade phone.

2. AI receptionist / voice agent

The call is answered. A voice model greets, qualifies, books, or takes a message. Useful after hours and during lunch rushes. Dangerous if it cannot transfer to a person on a $12,000 install or a legal intake.

3. Live answering service (human)

Still the right call for some law firms and medical offices. Costs more per minute. Pair it with text-back so overflow is not voicemail.

You can run 1 + 2. You should not run none.

The job is not “buy a chatbot.” The job is that a high-intent caller reaches a useful response in under a minute, 24/7, and a human can take over without making them repeat the story. Text-back is the fastest install. Voice is the next layer.

Do the Math With Your Numbers, Not a Blog’s

Here is a model you can actually defend.

  1. Count inbound calls last month (from the carrier or from CallRail).
  2. Count how many were answered by a person. If you do not know, assume you are not beating Invoca’s home-services unanswered rate of 27%, and you may be closer to the 2026 “52% speak with a person” benchmark.
  3. Of the misses, assume almost nobody left a voicemail (Invoca: under 3%).
  4. Multiply remaining missed calls by your booking rate on answered calls, then by your average ticket.

Example, labeled as a worksheet, not a national average:

  • 80 inbound calls in a month
  • 27% unanswered = about 22 missed
  • You book 40% of the calls you actually answer
  • Average repair ticket is whatever you invoice (do not copy a number from a vendor landing page)

22 x 0.40 = about 9 jobs that never got a conversation. Times your ticket. That is the leak.

Invoca walked through a larger paid-search example using a $4,500 average furnace replacement and a 20% margin to show how fast missed calls waste ad spend. Use it as a method, not as your P&L.

Now

If you buy leads or run pay per call, unanswered calls are worse. You are paying for the ring. Missing it is lighting the CPL on fire.

Harvard Business Review’s 2011 piece, The Short Life of Online Sales Leads, made the same point for web forms: most companies are not responding nearly fast enough, and the lead goes cold. A missed call is that problem compressed into 20 seconds. The caller is already on a list of three contractors.

How to Wire AI Call Capture This Week

Step 1: Put tracking on the numbers that already ring.

If GBP, the website, and Google Ads all show the same cell phone, you cannot tell which channel produced the job. Set up tracking numbers and call flows. I documented the setup in the CallRail guide. Recordings need a legal greeting in two-party consent states. Do not skip that.

Step 2: Define “missed.”

Ring 4 times, then trigger text-back. Do not wait for a 3-minute voicemail the caller will not leave.

Step 3: Write the first SMS like a person.

Include the business name, one question, and a way to say “emergency.” AI can draft variants. You approve them.

Step 4: Decide what the bot is allowed to do.

AllowedNot allowed without a human
Book a diagnostic windowQuote a final price on a complex job
Collect address, photos, brand of equipmentGive legal advice
After-hours emergency triageCancel or refund
Confirm tomorrow’s appointmentArgue about a bad review

Step 5: Hand off.

The thread should page the on-call owner with the transcript. If the AI “handles” 40 messages and nobody on your crew reads them, you built a toy.

Step 6: After-hours is not optional.

Emergency trades get a brutal share of calls when the office is dark. Dentists and lawyers get the Sunday night “can I come in tomorrow” texts. If your GBP hours say open and nobody answers, you also earn the review you deserve. Keep hours honest on the Google Business Profile.

Run text-back on the tracking numbers, not only on the owner’s cell. Otherwise ads, GBP, and the website all collide in one SMS inbox and you lose attribution.

What This Looks Like in Each Trade

Same system. Different first question. Use this table, then open the vertical playbook for channel order.

TradeFirst SMS questionHuman must take over when…Playbook
HVACAC or heat? Any water or burning smell?System replacement, gas leak, no-cool in a heat waveHVAC
PlumbersLeak, drain, or water heater? Is water off?Active flooding, sewer backupPlumbers
ElectriciansPower out, breaker, or new install?Burning smell, sparks, panel workElectricians
ContractorsRepair, remodel, or storm damage?Bid over your floor, insurance jobsContractors
DentistsTooth pain, broken tooth, or checkup?Swelling, trauma, pediatric parent on the lineDentists
LawyersPractice area and deadline (court date, accident date)Any legal advice, retainersLawyers
ChiropractorsNew pain or existing patient?Red-flag symptoms, post-accidentChiropractors
RestaurantsReservation, catering, or large party?Allergy, private event contractRestaurants

For HVAC and plumbing, missed-call text-back is usually the highest-ROI automation in the building. For lawyers, I would not let a model discuss case merit. Capture the facts, book the consult, stop talking.

Local SEO still matters. Ranking in the Map Pack is how the phone rings in the first place. Capture is how you keep the lead.

Tool Stack (Keep It Small)

LayerWhat I use it for
Call trackingSource, keyword, answered vs missed, recordings
Missed-call SMSInstant text when the call is not answered
Optional voice agentAfter-hours greeting and booking
CRM / job softwareHousecall Pro, ServiceTitan, Jobber, practice software
CalendarReal availability, not “someone will call you back”

You do not need six AI vendors. You need one tracking layer, one capture layer, and a human SLA: a person looks at every open thread within 5 minutes during the day and first thing in the morning for overnight.

If you are generating calls as an offer, read pay per call with AI so you are not buying traffic your line cannot hold.

AI Prompts for Call Capture Copy

Prompt 1: Missed-call SMS

Write 5 missed-call SMS templates for [BUSINESS], a [TRADE]
in [CITY]. Under 320 characters. First person from [NAME or
the company]. Ask one qualifying question. Offer a reply to

Frequently Asked Questions

What is AI missed-call text-back?

When an inbound call is not answered, software sends an SMS in seconds from your business name. The lead can reply with the problem and a time window. A human or an AI receptionist continues the thread until the job is booked or handed off.

How many calls do home service businesses miss?

Invoca found 27% of calls to home services businesses are not answered, and fewer than 3% of callers sent to voicemail leave a message. Invoca’s 2026 home services benchmarks put the share of callers who actually speak with a person at 52%.

Do I still need a human answering the phone?

Yes for high-ticket and messy jobs. AI should catch the overflow, nights, and the second line while you are on a roof or in a procedure. The goal is no unanswered high-intent call, not a business with nobody who can talk.

How do I know which ads and keywords produce booked jobs?

Use call tracking with dynamic number insertion so each source gets a unique number. CallRail is the setup I document for local businesses. Track answered vs missed vs booked, not just “the phone rang.”

Is an AI receptionist the same as pay per call?

No. Pay per call is a business model where you generate or buy inbound calls and get paid for qualified ones. An AI receptionist is how you answer and book those calls. You can use both. You should not buy calls you cannot pick up.

Next Steps

  1. Pull last month’s call log. Count answered vs not. That number is your case for doing this.
  2. Turn on tracking: CallRail setup.
  3. Turn on missed-call SMS the same day. Voice agent can wait a week.
  4. If the phone is not ringing yet, fix local SEO and the industry playbook on AI marketing by industry.

Have any questions? Tell me your trade, roughly how many calls you get, and whether anyone is at a desk. I will tell you if text-back is enough or if you need a live answer on the first ring.

This should get you started.
